The situation

Strategy and org-design firms already sell organizational diagnostics. Fees run from $150k for a rapid read to $2M for a full census with interviews and a design phase. The delivery stack has not kept up with the fee.

A typical engagement today runs on a borrowed survey tenant, a hierarchy file cleaned by hand, an Excel scoring model that one analyst understands, open text coded in a spreadsheet or pasted into a chatbot, video (if any) in a separate research tool, and 40 slides rebuilt from scratch by a designer. The partner rereads the comments the night before the steering committee because they do not trust the synthesis.

That stack fails in four ways.

  1. It is built for one company. Enterprise listening suites assume an HR team inside a single employer. A firm needs twenty isolated clients, dual branding, a three-week fieldwork window, and a partner readout. It gets a manager action-planning widget.
  2. White-label assessment tools stop at the PDF. They treat methodology as product, which is correct. They do not handle hierarchy-joined heatmaps, works-council anonymity, video evidence, wave-over-wave comparability, or a benchmark the firm owns.
  3. The quality bar is proprietary. The large-firm health and org diagnostics set the standard: outcome × practice architecture, a short instrument, a deep norm base, a clear link to design choices. Independent firms cannot license them. They need the operating system those tools imply, with their own model inside.
  4. Qual and quant never meet. Video and interview evidence live in another procurement. Contradictions between what people score and what they say are found by accident, if at all.

The product

OrgDiagnostic is a firm-owned diagnostic operating system. It does five things.

  • Encodes the firm's methodology once. Dimensions, practices, items, weights, cut points, consultant-authored interpretations, and a recommendation library mapped to the firm's service catalog. Versioned. Locked for fieldwork. Firm IP.
  • Stands up a client in under an hour. Brand, population, hierarchy, languages, anonymity rules, comms. A cell-size simulator shows what will be reportable before a single invitation goes out.
  • Fields mixed-method evidence. Structured items, targeted open-ends, 30–90 second async video, interview guides coded to the same constructs, document ingest. Frontline in under eight minutes on a phone.
  • Synthesizes like a consultant. Driver analysis for this client, not a global average. Themes seeded by the pack's constructs. Contradiction detection across methods. Every finding is an Insight Object with bound evidence and an approval state. AI drafts. Partners sign.
  • Keeps the client. Wave compare on locked items and mapped hierarchies. Actions linked to the practices they must move. A firm-book benchmark that grows with every engagement.

Who buys and why
