8. Roadmap: MVP (90 days), v1.1, v2
The MVP test is commercial, not technical. Three design-partner firms each run one paid diagnostic end to end on OrgDiagnostic, and at least two of the three partners present from the Diagnostic Room or the exported deck without rebuilding it.
Two things are not negotiable even in MVP, because without them no partner will trust the product: the anonymity engine and the Insight Object approval flow.
8.1 MVP — days 0–90

| Methodology | Pack 1 (Health & Effectiveness) shipped; fork; edit items, weights, bands, interpretations; lock; version diff (items + weights) | Visual canvas, peer-review workflow, simulator |
| Library | Pack 1 items + open-ends + video prompt; translation keys; 6 languages with human-review queue | Full item bank, other packs |
| Instruments | Census, exec short form, frontline form; 3 open-ends; 1 optional video item; routed probes | 360, max-diff, adaptive logic, quotas |
| Population | CSV import, hygiene report, hierarchy editor, cell-size simulator | HRIS connectors |
| Channels | Email, magic link, QR/kiosk | SMS, Slack, Teams, WhatsApp |
| Fieldwork | Launch Command: readiness, comms sequencer, completion map, drop-off, unit-level nudges | Champion dashboards |
| Anonymity | Full §5.10 engine: k, complementary suppression, differencing, text-k, render-time checks | Works-council packet (manual in MVP) |
| Scoring | Deterministic engine, bands, CIs, significance with FDR, basic driver (RWA) | Composition adjustment, weighting UI (engine supports it) |
| Evidence | Construct-first text themes, quote book, video transcript + PII redaction + manual clip picker | Emergent-theme clustering UI, AI video probes, interviews, documents |
| Insights | Insight Objects, linter, approval flow, spine builder | Pattern Library, contradiction radar |
| Delivery | Diagnostic Room, PPTX export to firm master (layout mapping for 6 slide types), PDF, Excel appendix | Google Slides, clip reel export, manager packs |
| Client | Read-only Client Portal, custom subdomain, co-brand | Actions tracker, share-back kit |
| Longitudinal | Wave 2 compare on locked items; legacy CSV import of one prior wave with item mapping | Hierarchy mapping UI beyond 1:1 and merge |
| Firm HQ | Engagements list, approvals queue, two roles (Partner, Analyst) + Client Viewer | Pipeline, utilization, offerings, book norms |
Phasing
| Days | Build | Proof point |
|---|---|---|
| 0–30 | Tenancy, keys, audit; pack data model; scoring engine with golden tests; respondent app (mobile-first, branded) | A pilot client can complete the census on a phone in < 17 min; golden Scorecards match to 4 d.p. |
| 31–60 | Population import, simulator, Launch Command, anonymity engine, text themes, video capture/transcript | Design partner 1 launches fieldwork within 1 day of hierarchy receipt |
| 61–90 | Insight Objects + approvals, Diagnostic Room, PPTX export, portal, wave compare, legacy import | Design partner 1 presents readout; partners 2 and 3 in fieldwork |
Exit criteria
- 3 paid engagements fielded; ≥ 1 readout delivered from OrgDiagnostic.
- Median census completion ≥ 55% across design partners.
- Close → first reviewed spine ≤ 2 working days at ≥ 1,500 n (target 1 day by v1.1).
- Zero anonymity incidents; zero cross-tenant access events in audit review.
- Partner-reported deck rework ≤ 2 hours per readout.
8.2 v1.1 — months 4–7
Theme: make it repeatable across a practice.
- Full Methodology Studio: canvas, peer review, simulator with reliability stats, interview-guide generator.
- Packs 2, 3, 4, 13, 14 (Change Readiness, Operating Model, Strategy Cascade, Frontline Pulse, Retainer Pulse).
- 360 workflow (Pack 6).
- Channels: SMS, Slack, Teams, WhatsApp Business.
- HRIS in: Workday, BambooHR, Rippling, Personio (read-only, scheduled snapshot).
- Champion network and dashboards; works-council mode with generated review packet.
- Interviews: guide, notes, transcript upload, coding against pack constructs.
- Contradiction radar.
- Action portfolio with linked items; next-wave highlighting.
- Firm book-of-business norms (eligibility rules enforced).
- SAML SSO, SCIM, roles: EM, Contractor, Client Admin, Client Manager.
- Pattern Library.
- UK residency.
Exit: 15 firms live; ≥ 30% of MVP engagements have booked wave 2 or an implementation SOW; analyst time from close to reviewed spine ≤ 1 working day at 2,000 n.
8.3 v2 — months 8–15
Theme: the evidence layer no competitor has, and the firm OS around it.
- Structure overlay: spans, layers, cost bands joined to scores; Orgvue import.
- ONA lite: opt-in, aggregated maps only.
- Live IDI rooms with the same coding scheme.
- AI follow-up probes on thin video answers.
- Document ingest coded to constructs (strategy decks, policies, prior surveys); Qualtrics legacy import.
- Remaining packs (5, 7–12); max-diff; adaptive logic; quota sampling.
- Firm OS: pipeline, packages, utilization by phase, service-catalog mapping, proposal hook, HubSpot/Salesforce sync.
- Google Slides, Notion, Box, SharePoint, Drive exports; clip reel builder.
- Licensed external norm sets with expiry and labeling.
- AU residency; SAP SuccessFactors and ADP connectors.
- Certified-pack exchange between firms (firm-controlled, opt-in, revenue share).
Exit: 50 firms; book norms eligible in ≥ 3 industries for ≥ 10 firms; retainer pulse attached to ≥ 25% of full-census engagements.
8.4 Sequencing logic
- Trust before breadth. Anonymity, scoring determinism, and approvals ship first because one incident ends a firm's willingness to put a client on the platform.
- The readout before the studio. Firms will tolerate editing a pack in forms for 90 days; they will not tolerate rebuilding a deck.
- Longitudinal early. Legacy import in MVP means the first engagement can already show "vs last time."
- Structure and ONA last. They are differentiators, but they depend on clean hierarchy data and trust that the first two phases earn.
